Kolkata (West Bengal) [India], October 14: KM&N Media, an AI-powered digital marketing and business automation agency based in Rajarhat New Town, Kolkata, has identified a structural revenue leak affecting businesses across India, a disconnect between marketing and sales functions that causes a large share of lead-generation investment to disappear before it ever converts into revenue.
According to the agency, businesses continue to raise spending on demand generation, advertising, content and traffic, while the infrastructure connecting marketing to sales outcomes, including qualification processes, follow-up workflows and automation, has not kept pace. The result, KM&N Media said, is a quiet but measurable revenue loss that sits largely unexamined at the centre of how most businesses operate.
The pattern, the agency said, is consistent across industries and business sizes.
Marketing generates leads, sales receives them, and in the gap between those two moments a significant share of potential revenue disappears, not to competitors or product failures, but to process gaps. A lead may sit unrouted in an inbox for hours, reach a sales representative with no context on what the prospect engaged with, receive a single follow-up call, or receive none at all, even as marketing reports a successful month based on clicks, impressions and form fills.
The scale of the problem, documented across multiple global studies, is structural rather than marginal. According to data compiled by LeadResponse, 79 per cent of marketing leads never convert to sales, with average lead-to-customer conversion rates ranging between 2 and 5 per cent across industries.
Speed is a significant factor. Research published by Harvard Business Review found that companies contacting leads within one hour were nearly seven times more likely to qualify them than those that waited longer, and that a delay beyond five minutes cuts conversion rates by eight times. The average lead response time across businesses exceeds 40 hours; only 37 per cent of companies respond within an hour, and 30 per cent of leads are never contacted at all.
Lead quality compounds the issue. Seventy-three per cent of leads reaching sales teams are not sales-ready at the point of transfer, and sales representatives make only 1.3 call attempts on average before moving on, even though effective nurturing eventually converts 63 per cent of non-immediate prospects.
The misalignment between the two functions is well documented. Sopro’s 2026 Sales and Marketing Alignment report found that 53 per cent of companies experience broken handoffs, with sales following up on fewer than 35 per cent of marketing-engaged prospects, and that 43 per cent of businesses report leads going silent without explanation. The same report found that 82 per cent of C-level executives believe their sales and marketing teams are aligned, compared with only 30 per cent of sales professionals who agree.
The business case for closing the gap is equally well established. Organisations with strong marketing and sales alignment report up to 208 per cent more revenue, 38 per cent higher win rates, and 36 per cent better customer retention. Separate research from Salesforce finds that sales representatives spend only 28 per cent of their week actively selling, with the remaining 72 per cent consumed by administrative tasks, manual CRM updates and coordination that automation could handle.
KM&N Media said the gap is not a technology shortage but a connectivity shortage. Most Indian businesses already have the components, a CRM, an advertising platform, a lead-generation mechanism and a sales team, but lack the integration that connects them into a single, accountable revenue system.
“Marketing success cannot be measured in leads generated. It must be measured in revenue produced. That shift in accountability requires a shift in infrastructure, not just in mindset,” – Nilesh Rastogi, Founder, KM&N Media.
The agency’s approach, which it describes as the connected revenue model, is built around the entire path from marketing investment to closed revenue rather than stopping at the lead. This treats lead management as a shared, automated system in which every lead is routed instantly, every follow-up is triggered by behaviour rather than scheduled manually, and every sales outcome feeds back into marketing decisions.
For businesses looking to close the gap, KM&N Media outlined five operational shifts. The first is instant lead routing, sending every lead to the right sales contact the moment it is generated, eliminating the delay between form submission and first contact. The second is behaviour-triggered nurturing, replacing single follow-up calls with automated workflows triggered by what a prospect actually does, such as pages visited, content downloaded or emails opened. The third is lead qualification at scale, ensuring leads reach the sales funnel pre-scored with context on intent and engagement, so sales teams can prioritise effort over unqualified contacts. The fourth is shared attribution, connecting CRM and marketing platforms so that campaigns, channels and touchpoints can be measured by revenue produced rather than lead volume alone. The fifth is revenue-level measurement, redesigning the funnel from awareness to conversion around outcomes rather than outputs, with revenue operations rather than channel metrics as the growth dashboard.
KM&N Media said the diagnostic for businesses is straightforward: average lead response time, the percentage of leads receiving more than two follow-up attempts, and the share of advertising spend that can be traced to closed revenue rather than leads alone. Where these questions cannot be answered with data, the agency said, a revenue gap likely exists and the measurement infrastructure to close it does not yet exist.
The agency added that the investment required to close such a leak is typically smaller than the value of the revenue being lost, and that the businesses leading India’s next growth cycle will be those that build the infrastructure to capture, qualify, nurture and convert the demand they already generate, measuring results in revenue, not reach.
“For most businesses, the fix isn’t more technology, it’s connecting what they already have. We’ve seen clients recover revenue within weeks simply by routing their existing CRM and ad accounts into a single automated workflow,” – Manisha Kachhawa, Co-Founder, KM&N Media.
